What does it mean for AI to act like a “corporate citizen”?
McKinsey uses the term “AI corporate citizen” to describe a new generation of systems—AI agents that don’t just follow instructions, but make decisions. These systems take in real-time data from across the business and environment, reason about it, and act with increasing independence. Unlike chatbots or copilots, they can handle entire workflows: adjusting prices, flagging anomalies, optimizing operations, or streamlining regulatory reporting.

How is this different from earlier AI tools?
Earlier AI was predictive or assistive: surfacing insights, generating content, or automating specific tasks. Agentic AI, by contrast, engages in continuous learning and reasoning over time. It can collaborate with other agents, adapt to new conditions, and act proactively. In short, it doesn’t just help people make better decisions—it starts making them.

Why does this shift matter for enterprises?
The upside is enormous: faster decision cycles, more resilient operations, and efficiencies that scale across the value chain. But with that upside comes risk. High-stakes decision-making requires governance, oversight, and integration into the enterprise operating model. Treating AI agents as “corporate citizens” means giving them accountability, role definitions, and measurable performance expectations—just as you would for human employees.

What changes must organizations make to prepare?
Several shifts are essential:

  1. Governance and trust. High-autonomy AI requires ethical guardrails, transparency, audit trails, and clarity on when humans must intervene.

  2. Metrics and accountability. Agents need defined goals, regular evaluations, and a framework for retraining or retiring underperformers.

  3. Cost and ownership. Like employees, AI has real costs—data pipelines, infrastructure, retraining, governance—that leaders must budget for and measure ROI against.

  4. Smart ops: humans plus agents. The operating model must define which decisions agents own, which humans retain, and where hybrid models make sense.

  5. Data integration. AI agents can only act well if they have context. Clean, real-time data flowing across systems is non-negotiable.

How should leaders get started?
Executives should begin by reviewing their current AI pilots: what decisions are being automated, and where governance may be lacking. Building a “decision matrix” can help map which decisions should be delegated to AI, which require human review, and where collaboration works best. Investing in data infrastructure is critical, as is redesigning roles so that employees become AI overseers, auditors, and collaborators. Finally, organizations should create accountability metrics for AI agents just as they do for human teams.
